Leadership from the place of connection

There is never a time when we are not a participant in this world. Our mere presence in any place makes us a participant.  So rule number one is “there is no outside.”

In fact I think the very idea that we can somehow be separate from what is going on around is is actually a delusion and it causes great problems.  It blinds us to our own influence in a field and it actually hides our own gifts and brilliance and denies them from being used as people find their way.

In most indigenous cultures  work with, there is no outside.  Elders do not stand apart from the groups they are working with.  They insert themselves and hold space from within.  They are never shy to share what they know, and their awareness of their presence and its power is a gift to the community.

To me this is as it should be.  Indigenous science is about discovering the connections between things, rather than isolating something and trying to understand it free from the externalities that tie it to everything else.  I think this is why the kind of leadership we all are discovering is most valuable in indigenous communities: it gives us a way of looking at and thinking about the world that encourages us to dive in, connect and put relationships to use.  In this way the path of hosting as we are discovering in the AoH community of practice is very different from standard business practices of facilitation and mediation, where the facilitator stands apart from the group and tries not to influence the outcomes.  I personally could never understand how that is even possible, let alone the impulse to withhold useful insights and perspectives from a group that is struggling.

At any rate, all I would encourage you to do is admit that you ARE in the field, that the field is influenced by your being there and that your first job is of course to host yourself well, so that with consciousness, you can play a part in the whole that is beneficial and serves the life that wants to emerge in the field.  This is not easy, which is why it is an art.  And it is a practice of constant, sharpened awareness.

In Anishnaabemowin, the language of Anishnaabe people, the word is Dinewemaganig means “all my relations” or more precisely “I belong to everything.”  That is the first principle.  From there, leadership takes on a very different face.

Beyond Sustainability

On my way to Hawai’i, the big island to co-host a gathering called Beyond Sustainability: Creating a Community of Leadership based on a Platform of Reverance. This gathering has been several years in the making, and over the last two years I have been deeply involved in the design of the work, finding myself stopping and starting as we find the best way to bring high powered people together to connect existing work, explore indigenous worldviews and creating some coherent results that may positively affect the values that underlie consumer society.

It is a hugely audacious reach that we are trying for with this gathering.  A tipping of time and talent and ways of seeing that is intended to create a series of “start lines” towards new directions.  If we are successful in doing anything, the results will be quietly influential over a period of years.  We need a long view of time and a humble view of reach and we need to also play the balance of love and power that exists in the world to find the openings that will carry the seed of this work.

It has been a long slog getting to this point and the dynamics and energies of raising funds, navigating difference and balancing aspirations have given us some deep insight into what it takes to talk about values shift let alone engage in it.

Tim Merry,Luana Busby-Neff and I will be holding space all week for this, and I’ll try to blog about our experiences as we go, but I suspect my energy won’t be focused in a harvesting direction all the time.  Lots of space to hold at many levels, and in many ways, this is one of the most significant facilitation challenges I have ever undertaken.  Glad to be working it with good friends who can collectively hold all that may come up.

I feel Kiluea in my bones now, 30 minutes from departing from Vancouver to fly there.  Reverance is kicking up in my soul and I am humbled beyond belief to be in the work.

Meg Wheatley’s 12 principles for supporting healthy community

I’m a sucker for principles, because principles help us to design and do what is needed and help us to avoid bringing pre-packaged ideas and one-size-fits-all solutions to every problem.  And of course, I’m a sucker for my friend Meg Wheatley. Today, in our Art of Hosting workshop in central Illinois, Tenneson Woolf and Teresa Posakony brought some of Meg’s recent thinking on these principles to a group of 60 community developers working in education, child and family services, and restorative justice.  We’re excited to be working nwith these principles in the work we’re doing with Berkana Institute.  Here’s what I heard:

1. People support what they create. Where are you NOT co-creating?  Even the most participatory process always have an edge of focused control or design.  Sometimes that is wise, but more often than not we design, host and harvest without consciousness.  Are we engaging with everyone who has a stake in this issue?

2. People act most responsibly when they care. Passion and responsibility is how work gets done.  We know this from Open Space – as Peggy Holman is fond of saying, invite people to take responsibility for what they love.  What is it you can’t NOT do?  Sometime during this week I have heard someone describe an exercise where you strip away everything you are doing and you discover what it is you would ALWAYS do under any circumstances.  Are we working on the issues that people really care about?

3. Conversation is the way that humans have always thought together.  In conversation we discover shared meaning. It is the primal human organizing tool.  Even in the corridors of power, very little real action happens in debate, but rather in the side rooms, the hallways, the lunches, the times away from the ritual spaces of authority and in the the relaxed spaces of being human. In all of our design of meetings, engagement, planning or whatever, if you aren’t building conversation into the process, you will not benefit from the collective power and wisdom of humans thinking together.  These are not “soft” processes.  This is how wars get started and how wars end.  It’s how money is made, lives started, freedom realized. It is the core human organizing competency.

4. To change the conversation, change who is in the conversation. It is a really hard to see our own blind spots.  Even with a good intention to shift the conversation, without bringing in new perspectives, new lived experiences and new voices, our shift can become abstract.  If you are talking ABOUT youth with youth in the process, you are in the wrong conversation.  If you are talking about ending a war and you can’t contemplate sitting down with the enemy, you will not end the war, no matter how much your policy has shifted.  Once you shift the composition of the group, you can shift the status and power as well.  What if your became the mentors to adults?  What if clients directed our services?

5. Expect leadership to come from anywhere. If you expect leadership to come from the same places that it has always come from, you will likely get the same results you have always been getting.  That is fine to stabilize what is working, but in communities, leadership can come from anywhere.  Who is surprising you with their leadership?

6. Focus on what’s working, ask what’s possible, not what’s wrong. Energy for change in communities comes from working with what is working. When we accelerate and amplify what is working, we can apply those things to the issues in community that drain life and energy.  Not everything we have in immediately useful for every issue in a community, but hardly anything truly has to be invented.  Instead, find people who are doing things that are close to what you want to do and work with them and others to refine it and bring it to places that are needed.  Who is already changing the way services are provided?  Which youth organize naturally in community and how can we invite them to organize what is needed?  What gives us energy in our work?

7. Wisdom resides within us. I often start Open Space meetings by saying that “no angels will parachute in here to save us.  Rather, the angel is all of us together.”  Experts can’t do it, folks.  They can be helpful but the wisdom for implementation and acting is within us.  It has to be.

8. Everything is a failure in the middle, change occurs in cycles. We’re doing new things, and as we try them, many things will “fail.”  How do we act when that happens?  Are we tyrannized by the belief that everything we do has to move us forward?

9. Learning is the only way we become smarter about what we do. Duh.  But how many of us work in environments where we have to guard against failure?  Are you allowed to have a project or a meeting go sideways, or is the demand for accountability and effectiveness so overwhelming that we have to scale back expectations or lie about what we are doing.

10.  Meaningful work is a powerful human motivator. What is the deepest purpose that calls us to our work and how often do we remember this?

11. Humans can handle anything as long as we’re together. That doesn’t mean we can stop tsunamis, but it means that when we have tended to relationships, we can make it through what comes next.  Without relationships our communities die, individuals give up, and possibility evaporates.  The time for apologizing for relationship building is over.  We need each other, and we need to be with each other well.

12. Generosity, forgiveness and love.  These are the most important elements in a community. We need all of our energy to be devoted to our work.  If we use our energy to blame, resent or hate, then we deplete our capacity, we give away our power and our effectiveness.  This is NOT soft and cuddly work.  Adam Kahane has recently written about the complimentarity of love and power, and this principle, more than any other is the one that should draw our attention to that fact.  Love and power are connected.  One is not possible without the other.  Paying attention to this quality of being together is hard, and for many people it is frightening.  Many people won’t even have this conversation because the work of the heart makes us vulnerable.  But what do we really get for being guarded with one another, for hoarding, blaming and despising?

We could probably do a full three workshop on these principles (and in the circle just now we agreed to!).  But as key organizing principles, these are brilliant points of reflection for communities to engage in conversations about what is really going on.

Space has presence

My twitter friend Durga pointed me to this article from  Euan The Potter.on the Japanese aesthetic concept of “Wabi sabi”

Etymologically, “Wabi sabi” is based on the root forms of two adjectives, both of which are generally translated as “Lonely”. “Wabishii” however focuses on the object which is lonely, where as “Sabishii” focuses on the absence which makes the object lonely. The principal of “Wabi sabi” is therefore; Beauty reduced to its simplest form, and that form brought to a peak of focus by its relationship with the space in which it exists. That is to say, the presence of an object and the presence of the space interacting to strengthen each other.

The idea that space has presence is not new. Two and a half thousand years ago the Greek philosopher Parmenides proposed that it is impossible for anything which exists to conceive of anything which does not exist and that therefore even the space between objects “exists”. This remains in modern English as the concept that “I have nothing”. In Japanese however, it is grammatically impossible for “Nothing” (Nanimo) to exist (aru). “Nothing” (Nanimo) must be followed by “Is not” (nai). The idea of the presence of a space was therefore revolutionary.

To take it one step further, a tea bowl, being a vessel, is defined by the space it contains. It is not the pot which is important, but the space. In the tea bowl it is therefore possible to have the object (Wabi) and the space (Sabi) interacting within the same pot.

I think it is fair to say that, as in the art of tea, the art of hosting works with this idea to create both containers and spaces that provide the conditions for generative activity.  It’s an elusive concept, the idea of creating beauty from things that aren’t really there, but that is why we call it an art, and when it comes off well, you can feel the strength of a well held container and the quality of the enclosed space.

Skill with language, invitation and holding the centre

On the Art of Hosting list we have been having a conversation about using language of participatory process.  Often the language of these new social technologies can be jargony and off-putting for people who aren’t used to it.  That can cause unnecessary defensiveness among participants. So I had some thoughts about using good language AND holding to a core centre…

Don’t fall in love with your processes and tools and langauge and conepts: instead respond to people’s needs and offer what you can and when they ask what it is called, or wonder if you are just making it up, you can point to the body of work, research and experience to be found when you Google “Open Space Technology.” or “World Cafe” or whatever.  That will give them comfort if they need it without “selling” them on what we think is good for them

When we put our tools above our client’s needs we are putting ourselves above our clients.  When we join a field of learning and curiosity and possibility with our clients and offer what we can, we become co-creative and participatory.

But while we must be careful that in taking care to help people understand the processes that we are not abandoning our centre.  So it is a balance, a dance between what is known and unknown.  Working at the edge of fear and anxiety can help people come to the next level.  Too much comfort is a poison for our times.

I have found that, ALMOST more important that the language I use is the centre I hold.  If I am strong and grounded in my centre, the skeptics cannot knock me about, and in fact they are rather drawn to where I am, curious and a little cautious.  For you to bring the new into a system – true for any pioneer or leaders – there is a firmness in conviction that comes with an undying trust in possibility and emergence and is helped by having the scars of battle upon you.  For sure experience helps you to temper and hold your centre, but you will not get your experience unless you feel what it’s like to stand for something and take the buffeting of uncertainty around you.  And occasionally you will fail and that will be your greatest teacher.

So I think you need skill in holding the centre and skill in speaking about it.  And that skill comes from practice.

So my business card says: “Asking inspiring questions, hosting powerful conversations, harvesting for wise action.” To the unfamiliar eye that is a tricky set of words to understand, but I stay unapologetic in my use of them, and I have, over the year, developed some facility in explaining them in a way that invites whoever I am speaking to to join me.

In conclusion, practice.

Patterns of leading in networks

From a recent Art of Hosting in Sweden comes a learning from some young leaders thinking about how to lead in networks:

1. Open and transparency of decision making process and “organizational” structure, even if it’s dynamic. No Taboos or un-written rule. The aim should be to make the system as visible as possible.

2. Empowers loads of action (systemically): What is the minimum structure needed to enable self-organizing and action?

3. Good communication culture (this is the real challenge I guess)

4. Clear process of creation and updating the leading thoughts

5. Low entrance step, it’s easy to join, accessible.

6. Inclusive, nobody is left out if they want to contribute and participate.

7. Purpose large enough but clear enough. People should feel that I want to be part of this. Purpose is container both for action and expansion. Case: 350.org brought together many networks, as did Survival Academy.

Balanced at Wa'i Opea

The vacation in Hawaii has ended for me and I’m now somewhere over the middle of the United States on the third leg of a four leg journey that sees me flying from Hilo to Honolulu to Los Angeles to New York to Johannesburg. I arrive in South Africa Monday morning in time to recover and help design and deliver and Art of Participatory Leadership workshop with friends from REOS Social Innovation. It’s exciting to be heading to South Africa, the birthplace of my wife, and therefore one of the ancestral homelands of my kids. Exciting to be working with Marianne Knuth and her team as well, and I’m interested in how the Art of Participatory Leadership and the art of harvesting unfolds in a multicultural African context. Expecting lots of learning as usual and I’ll blog and harvest as is possible.

So, inflight wireless, homeopathic letlag remedies and movies keep me going.  Interested to see what recovery from a 12 hour time change will be like!

Art of Hosting Tofino, day 2

Questions for community

Today, the new moon rises, a time of aupicious beginnings, especially coming so close to the winter solstice.  These are important moments in Nuu-Cha-Nulth culture, and the times are important in Nuu-Chah-Nulth history.  Last month, five Nuu-Chah-Nulth tribes won a landmark court case that gave them the right to sell the fish that they catch.  Not on an industrial scale mind you, but on a scale big enough to create small local commercially viable fisheries for communities that desperately need both the work and the reconnection to the sea.  Moreover, the courta case declared this as an Aboriginal right, a significant ruling for coastal First Nations in general but for the Nuu-Chah-Nulth in particular.

All of this leads to a time when participatory leadership is needed to seize the opportunity of building culture and community back and doing real, powerful and grounded marine use planning.  So today was a good day to get to work.

We begun with 20 minutes of Warrior of the Heart practice, introducing the concept of irime, entering in, joining energies with an attacker and helping them lead a situation to peace.  This check in this morning was a powerful reminder to some about the way their work as hosts needs to change, to be able to stand in the fire of aggressive energy and work with it.  Fisheries and marine use planning is full of passion and the work these folks will be doing will not be easy.  But the passion that drives the aggressive fight for rights and allocations can be used also to build and heal community, and if we enter into that space well, grounded and ready and knowing a little bit, we can do something with that energy.

So today we heard a little about the court case and then we spent some time learning about the seven helpers with this harvest as a result:

LISTENING PIECE * What is a listening tool that helps us have enough time for people to make their contributions and hear each other? * What kinds of activities and exercises can we use for people to explore content together and provide their own thoughts on our question?

If you use this checklist as a way of organizing your thoughts before a meeting, it will help you to stay focused and to ensure that everything you do is tied to the purpose of the meeting.

Nice…a basic set of planning guidelines for any conversation that keeps us focused on the harvest, and keeps us conscious about process.

After lunch we took the advice of our Elder Levi and the participants went out on the land to think about their work going into the community.  This was the time to do a little oosumich, connecting with themselves and presencing the future that starts next week when they return to their communities.  When they returned, we went into a really beautiful World Cafe around two questions that Laura and Norinne cracked.  The first question was an appreciative question about a time when community was truly engaged.  The second question, which we did two rounds on, was on question we could ask to bring community together around marine use planning.

The harvest from this was great, a real set of tools and ideas for them to use when they go home to start the conversation.

And sweet practice this evening.  Bruce Lucas put on a potlatch DVD and some of us played Scrabble while Nuu-chah-Nulth tunes echoed through our dining space.  Two or three kids played while we feasted on chicken, salmon and some great vegetable dishes prepared by our local caterer.  This groups is really gelling, and becoming fast friends.  They are tooling up on facebook and Skype to stay together as they move into this work seperately.

Tonight I can hear some geese flying overhead, moving south on the warm winds that have come in.  The rain has stopped and the surf still pounds, the ever present sound of sae and land meeting, creating one another out of their shared conversation.

Art of Hosting, Tofino, day 1

Three day design

It’s 11:30 and I’m about ready to tuck into bed.  Through my open window I can hear the roar of the surf rolling on the beaches a mile away.  The surf report says that the swells are coming in at 9 feet but are going to rise to 17.5 feet by tomorrow.  The roar is deafening, but it is a sound that has been heard on these beaches from time immemorial.  The Nuu-Chah-Nulth, upon whose territory I am working, have lived here as long as the sound of the waves has been heard, and they’ll be here until those waves stop.

And that’s the reason for this Art of Hosting – to introduce participatory leadership to people who are working in Nuu-Cha-Nulth communities up and down the coast ostensibly on marine use planning.  We are using the framework of a set of traditional values based in the Nuu-Chah-Nulth prime directive: heshook ish tsawalk or “everything is one.”  This principle of interdependence acknowledges that everything has a common origin and that our work in the world is to live according to several principles  - basics you might call them – to be in accord with this natural law.  We have chosen three of these principles to explore these days: he-xwa (balance), isaak (respect) and aphey (kindness).  Today’s activities explored balance and looked at:

Tomorrow we will dive into meeting and process design based on the principles of isaak meaning respect.  The waves will get stronger, the new moon is coming, and something is feeling like it wants to be unleashed,
